The Shakedown · free forecast reality check
Get your forecast on track before you bet the quarter on it.
Your reps call the forecast. This scores every open deal on what your CRM actually shows: activity, close date history, stakeholders, deal age and next steps. You get a data-backed number and the questions to ask in your next pipeline review.
Your file is read inside your browser and is never uploaded to us. No sign up to use it.
Run it with me
Book 30 minutes on video. Have whoever runs your CRM pull one export, and we run it together on screen. You see every number as it comes up, and the file stays in your browser the whole time.

- Export one file of every deal that was open, won or lost in the last 12 months. Open deals drive your forecast. Closed deals unlock the Race Replay, which shows why you win and lose.
- Upload it here. It is read in your browser and never sent to us.
- Read the forecast for the quarter up top, then the deals to question first below.
Enter your target for the period. Coverage, projected finish and your PDF readout all measure against it.
How to export your pipeline
Export one file with every deal that was open, won or lost in the last 12 months. In most CRMs that means filtering on close date or last modified date in the last 12 months and leaving stage open to all. Closed deals give you your real win rate, sales cycle and the Race Replay. Menu names vary by plan and version, so use these as a guide.
HubSpot
- Open CRM, then Deals, and switch to the table view.
- Edit columns to add: deal owner, amount, deal stage, close date, create date, last activity date, next step, number of associated contacts, deal probability, forecast category.
- Choose Export, then CSV.
Salesforce
- Create a new Opportunities report.
- Add: opportunity owner, amount, stage, close date, created date, last activity, next step, probability, forecast category, and push count if your org shows it.
- Export as Details Only, CSV.
Pipedrive
- Open Deals in list view.
- Add columns: owner, value, stage, expected close date, deal created, last activity date, next activity date.
- Use the list's export option and pick CSV.
Zoho or a spreadsheet
- Zoho: export the Deals module as CSV with the same fields.
- No CRM: fill in our template, one row per deal.
Column matching
We match common column names automatically. Fix any that look wrong. A blank match skips that check; it never counts against a deal.
1. Forecast gapWhat your reps call, against what the CRM supports. A minus means the CRM supports less.
2. Projected finishWhat is already won, plus the data-backed forecast, against your target.
3. Pipeline coverageOpen pipeline against what is still needed to hit target.
4. Data qualityHow far to trust every number above. Pit Lane Inspection below shows the detail.
Pit Lane Inspection
Can this data hold a forecast?
The Grid, worst first
Every deal gets a green, amber or red flag. The questions for your three weakest deals are below. Questions for every flagged deal come with the Forecast Audit, and every week with Telemetry.
| Deal | Rep | Amount | Close | Rep says | Health | Why |
|---|
Rep scorecard
Whose forecast needs the most questions?
Sorted by Delta: the gap between what each rep calls and what their data supports. Win rate uses their closed deals from the last 12 months.
| Rep | Deals | Pipeline | Rep forecast | Data-backed | Delta | Avg health | Stewards' Reviews | Win rate |

Race Replay
What your closed deals say about the next ones
These patterns come from your CRM fields. The real why behind a loss usually sits with the buyer, which is why we also offer short interviews with lost and won buyers.
Your forecast readout, ready to forward
Get your readout as a PDF
Page one is your forecast readout, built to forward to your CEO. Page two shows what else your file holds: the rep scorecard, Race Replay and the Driver Briefing questions for your one on ones, which come with the Forecast Audit and every week with Telemetry. The PDF is built in your browser and saved to your computer; your deals are never sent to us.
What we receive: your contact details and the summary numbers above. Deal names, amounts by deal and your file stay in your browser.
How a deal is scored
Every deal starts at 100.
Points come off for evidence that it is slipping. Every deduction is shown on the deal, so you can question the rep with facts.
- Close date already passed: minus 35, and it can't score above red
- Close date pushed once: minus 15; twice: minus 25; three times or more: minus 35
- No activity in 15 to 30 days: minus 10; 31 to 60 days: minus 25; over 60 days: minus 35
- Only one buyer contact: minus 15
- No next step recorded: minus 10
- Older than 1.25 times your cycle: minus 10; 1.5 times: minus 20; twice: minus 30
- Stuck in one stage over 45 days: minus 10; over 90 days: minus 20
- Close date parked in the last week of the quarter after a slip, or on an aging deal: minus 10
- Three times your median deal size: minus 10
A deal can't earn a green flag with three or more warning signs, at twice your sales cycle, after two pushes, or after 30 days with no activity.
How to read it
- 70 and up, green flag. The data supports the rep.
- 40 to 69, amber flag. Ask for evidence before you count it.
- Under 40, red flag. Move it out of the period until something changes.
- Stewards' Review. The rep has it in commit or at 70% or more, and the score is under 50. Start your review here.
- The data-backed forecast counts each deal at the lower of the rep's probability and its health score.
- Coverage is open pipeline in the period against what is still needed to hit target. Projected finish is won so far plus the data-backed forecast, against target.
- Data quality is the share of deals with a next step, recent activity, more than one contact, a future close date and an amount.
